Fractional CTO for Small Businesses and Startups
A fractional CTO is a senior technology leader you hire part-time, usually on a monthly retainer, to own your tech and AI decisions — what to build, what to buy, and what to stop paying for — without a full-time executive salary.
I'm Mario Polanco, CTO of Skool Skale and an independent AI consultant in Cabo San Lucas. I do this remotely for US owner-operators and small teams who don't have a senior tech person, in English or Spanish. I also build the systems myself, not just advise on them.
What a fractional CTO does for a non-tech business
In a small business, the CTO job is less about managing engineers and more about making sure every dollar spent on software and AI pays back. In practice that means:
- Decisions: Which AI models, tools and vendors to use, which to drop, and whether to build or buy. Written down, with the reasoning and the cost.
- Architecture: How your website, CRM, booking or POS system, WhatsApp and AI agents connect, where your data lives, and who has the keys.
- Vendor and quote review: Reading agency and developer proposals before you sign, and overseeing contractors once they start.
- Roadmap: A short list of what to build next, tied to revenue, hours saved or risk removed, not to whatever tool is trending.
- The build: Hands-on building and code review when the work needs it. An advisory-only CTO hands this part to someone else; I can do it myself.
What a fractional CTO costs in 2026
Most US companies pay $9,000–$22,000 a month for a fractional CTO on retainer, and lighter 1–2 day-a-week engagements run about $6,000–$10,000 a month (Fractionus, 2026 — a fractional-executive marketplace, so read it as a vendor source). A full-time CTO in the US averages a $309,872 base salary before benefits and equity (Salary.com, 2026).
| Option | Typical cost | Source |
|---|---|---|
| Full-time CTO (US) | $309,872/year average base salary | Salary.com, 2026 |
| Fractional CTO, typical retainer | $9,000–$22,000/month | Fractionus, 2026 |
| Fractional CTO, light (1–2 days/week) | $6,000–$10,000/month | Fractionus, 2026 |
How I price it
The fee depends on scope — mostly on whether I'm advising or I'm accountable for delivering the build. You get a fixed monthly quote after the strategy session.
- Advisory — $3,000–$5,000/month. About 4 hours a week: weekly strategy call, architecture and product decisions, AI model, vendor and hiring input, async support on WhatsApp or Slack. I don't write the code or own delivery; your team or vendor does.
- Embedded — $8,000–$12,000/month. About 2 days a week: everything in Advisory, and I'm accountable for delivering the build — hands-on building and code review, team and contractor oversight, and a monthly roadmap tied to business goals.
3-month minimum, then month-to-month. You own everything built. Third-party API costs are passed through at cost.
Fractional CTO vs full-time CTO vs agency vs freelancer
Hire a fractional CTO when you need one accountable person to make tech decisions and you can't justify a full-time executive. The trade-offs:
| Fractional CTO | Full-time CTO | Agency | Freelancer | |
|---|---|---|---|---|
| Commitment | Part-time retainer, monthly | Full-time hire, salary + equity | Per project | Per task or hourly |
| Who decides what to build | The CTO, with you | The CTO | Usually you, guided by their proposal | You |
| Works for your interest or a vendor's | Yours | Yours | Theirs: they sell the build | Yours, on the task in front of them |
| Builds the system | Some do; I do on Embedded | Leads a team that builds | Yes | Yes, the piece you scope |
| Best for | Small teams with real tech spend and no tech lead | Software companies with an engineering team | One large, well-defined project | Small, clearly scoped tasks |
Signs you need one
You don't need a fractional CTO because you're "behind on AI." You need one when tech decisions are costing you money and nobody in the building can judge them.
You have quotes you can't judge
Two agencies quote very different prices for what sounds like the same project, and both proposals sound reasonable. Without someone technical on your side, you're picking on price or gut feel — and you live with the result for years.
AI tools are piling up
The team pays for ChatGPT, a scheduling tool, a chatbot and three Zapier plans, and nothing talks to anything. Each subscription made sense on its own. Together they cost real money and still leave people copying data by hand.
A product idea is stuck
You know what you want to build — a booking flow, a client portal, an internal tool — but you can't tell a developer exactly what it is, so it never starts or keeps stalling halfway.
How an engagement with me works
It starts with a paid strategy session, so we both know whether a monthly engagement makes sense before you commit to three months.
- First 30 days: I inventory every tool, subscription, vendor contract and data source, and who has access to what. Then I write down what to keep, cut, buy or build, with costs, and we agree on the first priority.
- Every week: A strategy call, plus WhatsApp or Slack in between for the questions that can't wait.
- Every month: A review of the roadmap against the business numbers you care about. On Embedded, I'm building and reviewing code in between.
- Decision log: A running document of what we decided, why, and what it costs, so the reasoning stays with your business, not in my head.
Proof: what I do as CTO of Skool Skale
I've been CTO of Skool Skale, a done-for-you agency that builds, launches and grows Skool communities, since 2026. I own the technical strategy and systems: architecture and product decisions, AI agents and workflow automation, CRM and fulfillment automation, integrations, hosting and security, and choosing the software, models and vendors the team uses.
The clearest result is the community generator I built for the team. From one creator intake, it produces the pre-launch marketing, the curriculum, and the copy and images for a complete Skool community. Building a community used to take 4–5 weeks; the build-out now takes about 1–1.5 hours. The full story is in the community generator build log.
Before that, I was general manager of a Palm Springs ranch resort and a sales manager in Los Cabos. I judge technology by what it does to labor, sales and margins, because I've been the person signing those checks. More on the about page.
“I have worked alongside Mario and what stands out right away is how quickly he understands what I actually need. Not just what I ask for. He has a real command of AI and systems thinking and he has a knack for explaining complex ideas in a way that makes sense and moves things forward. He's the rare mix of casual and professional: easy to talk to never stiff, but always sharp, reliable and focused on getting it right. He listens well asks the right questions and turns ideas into something practical. If you're looking for someone who gets AI understands how the pieces fit together and can help build a platform to teach others, Mario is the person to talk to
Highly recommend.”
FAQ
What is a fractional CTO?
A senior technology leader you hire part-time, usually on a monthly retainer, to own your tech and AI decisions — what to build, buy or stop — without paying a full-time executive salary.
How much does a fractional CTO cost in 2026?
Most US companies pay $9,000–$22,000 a month, and lighter 1–2 day-a-week engagements run about $6,000–$10,000 (Fractionus, 2026). My Advisory engagement is $3,000–$5,000 a month for about 4 hours a week. Embedded, where I'm accountable for delivering the build, is $8,000–$12,000 a month for about 2 days a week. The exact fee is quoted after the strategy session, with a 3-month minimum.
Do I need a CTO if I'm not a software company?
You don't need the title. You need someone who owns tech decisions once software, AI tools and vendors are a real line item in your budget. If you only need one workflow automated, a strategy session and a single build cost less than a monthly engagement.
Fractional CTO or agency?
An agency sells you a build; a fractional CTO works for you and decides what should be built, by whom and for how much. Plenty of businesses use both: the CTO scopes the work and reviews what the agency delivers.
Does the fractional CTO also build?
On Embedded, yes: I build, review code and I'm accountable for delivery. Advisory covers the decisions, architecture and vendor oversight, about 4 hours a week, and your team or vendor delivers.
Do you work in Spanish?
Yes. I work in English and Spanish. Fractional CTO engagements are for US-based companies, worked remotely from Cabo San Lucas.
